Very few have one that&#8217;s genuinely working six months after it launches.<\/p>\n<p>I&#8217;ve built design systems at organisations ranging from 10-person startups to Beko \u2014 a global manufacturer with 50,000+ employees operating across 15+ countries. I&#8217;ve seen systems that thrived and systems that quietly died while the Figma file sat in a shared drive, untouched, out of date, and out of trust.<\/p>\n<p>The difference isn&#8217;t tooling. It&#8217;s the thinking behind the system: how tokens are defined, how components are structured, and \u2014 most critically \u2014 how the system is governed after it&#8217;s built.<\/p>\n<p>This guide covers the principles and process I apply when building a scalable Figma design system from scratch, or rescuing one that&#8217;s drifting.<\/p>\n<p>&#8212;<\/p>\n<p>## Why Design Systems Fail: The Root Causes<\/p>\n<p>Before the solution, the diagnosis:<\/p>\n<p>**Built for designers, not for the whole team.** A design system that lives only in Figma with no connection to the codebase is a style guide. Developers will build their own components in parallel, and two realities will silently diverge.<\/p>\n<p>**Visual components before foundations.** Teams jump to building buttons and cards before defining spacing tokens, colour scales, or typography. Components built on undefined foundations break every time a token changes.<\/p>\n<p>**No designated owner.** A design system without someone whose job includes reviewing contributions, enforcing standards, and retiring stale components becomes a dumping ground within a year.<\/p>\n<p>**Scope too broad at launch.** The best design systems I&#8217;ve built launched with 20\u201330 focused components. Trying to build 200 components before launch is how you build 200 inconsistent components.<\/p>\n<p>&#8212;<\/p>\n<p>## Foundation Layer: Tokens Before Components<\/p>\n<p>Design tokens are the atoms of a design system \u2014 named, platform-agnostic values that define colour, spacing, typography, border radius, and shadow. Get tokens right and everything downstream is easier. Get them wrong and you&#8217;ll spend months doing find-and-replace work that should never have been necessary.<\/p>\n<p>### Colour Tokens: Semantic Over Descriptive<\/p>\n<p>Don&#8217;t name colours after their values. `blue-500` is a variable. A token has semantic meaning:<\/p>\n<p>&#8220;`css<br \/>\n&#8211;color-brand-primary:      #00d4aa;<br \/>\n&#8211;color-text-primary:       #1a1a2e;<br \/>\n&#8211;color-text-secondary:     #6b6b8a;<br \/>\n&#8211;color-background-default: #ffffff;<br \/>\n&#8211;color-background-surface: #f5f5f7;<br \/>\n&#8211;color-status-error:       #e53935;<br \/>\n&#8211;color-status-success:     #43a047;<br \/>\n&#8220;`<\/p>\n<p>This separation means you can support light and dark modes, rebrand entirely, or build for sub-brands by changing token values \u2014 not by touching components. At Beko, we maintained one token set mapped to three product sub-brands. A global rebrand required token value changes, not component rebuilds.<\/p>\n<p>### Spacing Tokens: Enforce the Grid<\/p>\n<p>A defined scale prevents arbitrary pixel values from accumulating across the product:<\/p>\n<p>&#8220;`css<br \/>\n&#8211;space-1: 4px;   &#8211;space-2: 8px;   &#8211;space-3: 12px;  &#8211;space-4: 16px;<br \/>\n&#8211;space-5: 24px;  &#8211;space-6: 32px;  &#8211;space-7: 48px;  &#8211;space-8: 64px;<br \/>\n&#8220;`<\/p>\n<p>Designers should never need to type `22px`. If they&#8217;re reaching for an arbitrary value, either the scale needs a stop there, or the component needs revisiting.<\/p>\n<p>### Typography Tokens: Scale Before Styles<\/p>\n<p>&#8220;`css<br \/>\n&#8211;text-display-xl:  800 48px\/1.1 var(&#8211;font-sans);   \/* letter-spacing: -0.04em *\/<br \/>\n&#8211;text-heading-lg:  700 32px\/1.2 var(&#8211;font-sans);   \/* letter-spacing: -0.03em *\/<br \/>\n&#8211;text-heading-md:  700 24px\/1.3 var(&#8211;font-sans);<br \/>\n&#8211;text-body-lg:     400 18px\/1.7 var(&#8211;font-sans);<br \/>\n&#8211;text-body-md:     400 16px\/1.7 var(&#8211;font-sans);<br \/>\n&#8211;text-body-sm:     400 14px\/1.6 var(&#8211;font-sans);<br \/>\n&#8211;text-label:       600 12px\/1.4 var(&#8211;font-sans);   \/* letter-spacing: 0.04em *\/<br \/>\n&#8220;`<\/p>\n<p>&#8212;<\/p>\n<p>## Component Build Order: Tier 1 First, Always<\/p>\n<p>With foundations in place, build components in order of impact and frequency. Resist the temptation to jump to Tier 3 for a specific feature \u2014 Tier 1 components appear on every screen.<\/p>\n<p>**Tier 1 \u2014 Build first:**<br \/>\nButton (all variants + states), Input, Checkbox, Radio, Badge\/Tag\/Pill, Avatar, Icon system<\/p>\n<p>**Tier 2 \u2014 After Tier 1 is stable:**<br \/>\nCard, Modal\/Dialog, Dropdown\/Select, Toast\/Notification, Tooltip, Tabs, Accordion<\/p>\n<p>**Tier 3 \u2014 Build as product demands:**<br \/>\nData table, Date picker, File uploader, Chart wrappers<\/p>\n<p>Every component in every tier needs complete state coverage before it ships: default, hover, focus, active, disabled, loading, error. A component with missing states is a bug waiting to manifest in production.<\/p>\n<p>&#8212;<\/p>\n<p>## Figma File Architecture That Scales<\/p>\n<p>&#8220;`<br \/>\n&#x1f5c2; [Brand] Design System<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; _Cover (READ ONLY)<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 00 \u2014 Foundations<br \/>\n  \u2502     \u251c\u2500\u2500 Colour tokens &amp; modes<br \/>\n  \u2502     \u251c\u2500\u2500 Typography scale<br \/>\n  \u2502     \u251c\u2500\u2500 Spacing &amp; grid<br \/>\n  \u2502     \u251c\u2500\u2500 Elevation &amp; shadow<br \/>\n  \u2502     \u2514\u2500\u2500 Border radius<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 01 \u2014 Components \/ Tier 1<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 02 \u2014 Components \/ Tier 2<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 03 \u2014 Components \/ Tier 3<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 04 \u2014 Patterns<br \/>\n  \u251c\u2500\u2500 &#x1f4c4; 05 \u2014 Page templates<br \/>\n  \u2514\u2500\u2500 &#x1f4c4; _Playground (sandbox, not published)<br \/>\n&#8220;`<\/p>\n<p>Key structural rules:<br \/>\n&#8211; **One master component per location.** Instances go everywhere \u2014 masters stay on their designated page.<br \/>\n&#8211; **Variants over separate components.** Five button states = one component with variant properties, not five separate components.<br \/>\n&#8211; **Annotate every component.** What it&#8217;s for, when to use it, when *not* to use it.<br \/>\n&#8211; **Version history with named saves.** &#8220;Button hover refinement \u2014 June 2026&#8221; beats relying on autosave.<\/p>\n<p>&#8212;<\/p>\n<p>## Governance: The Part That Determines Whether the System Lives or Dies<\/p>\n<p>A design system without governance is a shared folder with extra steps. Governance answers the questions that kill systems when left unanswered:<\/p>\n<p>&#8211; Who can propose new components?<br \/>\n&#8211; Who reviews and approves changes?<br \/>\n&#8211; How are deprecated components retired? (Announcement \u2192 migration guide \u2192 sunset date)<br \/>\n&#8211; How are changes communicated? (Dedicated Slack channel + versioned changelog)<br \/>\n&#8211; Is there a contribution model? Can designers propose additions without going through the system owner?<\/p>\n<p>At Beko, I ran a bi-weekly 30-minute &#8220;system sync&#8221; where any designer could propose additions or flag inconsistencies. This kept the system alive and gave the design team genuine ownership over it, rather than feeling like passive consumers of something imposed on them. Designer buy-in is not a soft benefit \u2014 it&#8217;s the mechanism by which systems survive.<\/p>\n<p>&#8212;<\/p>\n<p>## Measuring Design System Health<\/p>\n<p>A design system is either growing or dying. Track these quarterly:<\/p>\n<p>&#8211; **Adoption rate:** What percentage of product screens use system components vs. custom one-offs?<br \/>\n&#8211; **Component coverage:** How many distinct UI patterns exist in the product vs. how many are systematised?<br \/>\n&#8211; **Contribution velocity:** New components or token updates shipped per quarter<br \/>\n&#8211; **Stale components:** Components untouched for 6+ months \u2014 candidate for deprecation<br \/>\n&#8211; **Designer satisfaction:** Does the system help designers move faster, or slow them down?<\/p>\n<p>If adoption is dropping, it&#8217;s almost always a governance or communication problem, not a quality problem.<\/p>\n<p>&#8212;<\/p>\n<p>## Closing Thoughts<\/p>\n<p>The most successful design systems I&#8217;ve built shared one characteristic: they were boring. No experimental patterns, no clever abstractions, no gold-plating. Clear foundations, reliable components, and a team that trusted the system enough to use it instead of working around it.<\/p>\n<p>Build for the team you have, not the team you wish you had.
